ATX Settlemint Interim Operating Structure July 2026

One project.
Five Spheres.
Everyone building together.

The ATX Settlemint is the rallying call — the point of collaboration that opens the discussion of everything going forward. Every Sphere builds it at once, and each Sphere is also figuring out its own structure and strategy. Until job offers go out, leaders who want to contribute their time step in, build out their Sphere, and collaborate across the whole.

00 · The moment

Why this, why now.

Firma is one Order with five Domains — Foundation, Capital, Labs, Theosis, and Frontier. The Domains exist on paper and in vision. The ATX Settlemint is where they start existing in practice, together.

Rather than waiting for formal hires to begin the work, we open an interim season: a volunteer operating structure where leaders step into their Sphere now, prove out the working relationships, and carry the project forward. When job offers go out, the structure — and the people who rose within it — are already in motion.

The ATX Settlemint is the rallying call, not the whole job. It is the point of collaboration at this moment — the shared build that opens the discussion of everything going forward. Each Sphere also has its own house to set in order — structure, strategy, and what its build-out looks like beyond one project. Both kinds of work happen in this season, and both get reported at the same table.

This structure operates within the wider Firma Order — see The Firma Order for the five Domains and the Domain · Sphere · Pod · Role language, and Frontier · ATX Living Lab for how cross-Domain work runs at ATX.

Nothing unifies Spheres like building one real thing together.Core principle

01 · The structure

The interim operating structure.

Volunteer Season · Pre-Offer

Two suggested stewards per operating Sphere build out their Sphere and collaborate across the Order. A single Order Steward keeps everything coherent and moving.

SPHERE · FOUNDATION

Firma Foundation

Governance · Covenant · Alignment

Builds out the Foundation Domain — governance and the constitution, endowments and grants, where capital flows, and the shared standards that keep five Domains one Order.

Suggested interim stewards
Curtis Smith
Brandon Burgason
SPHERE · CAPITAL

Firma Capital

Investment · Stewardship

Builds out the Capital Sphere — not budget or finance in the back-office sense, but investment: land, buildings, deals, acquisitions, and the capital structure for ATX and beyond. First order of business: getting the deal pipeline in order.

SPHERE · LABS

Firma Labs

Technology · Infrastructure · Engineering

Builds out the Labs Sphere — energy, compute, housing, and the systems the settlement runs on.

SPHERE · THEOSIS

Firma Theosis

Formation · Ministry · Mission

Builds out the Theosis Sphere — community, worship, training, and the people-side of the Settlemint.

These are suggestions, not appointments — and all stewardship is temporary as we scale. The interim season is exactly the place where willingness and initiative matter more than titles. Leaders who want to contribute their time step in; leaders rise by carrying weight.

02 · Where the Spheres cross

The Spheres need each other from day one.

Each Domain runs its own build-out — but the real work, and the real unity, happens in cross-Dphere Pods. These aren't hypotheticals; they're already on the table.

First priority — on-chain attestation

The constitution and vision go on-chain. Firma Labs finds the solution for attesting them; Curtis Smith, Brandon Burgason, and Greg Lovett sign, and the attested text stands as the fixed reference — up for deliberation once the seven vision stewards are in place. That way there is no drift at the beginning, and the whole structure has direction from day one.

Capital × Theosis

Holy Water is an investment conversation. And large building and land purchases are coming. Theosis brings the mission case; Capital structures the investment. This is the clearest live example of why the two Spheres have to be talking now — before the deals arrive, not after.

Capital × Labs

Labs sees what's needed from the tech perspective. Technologies worth investing in, companies worth acquiring, tech worth buying rather than building. Labs keeps the watchlist; Capital evaluates and moves on it. Neither can do this alone.

The deal pipeline

Michael Jacobson carries a massive deal pipeline that needs to get in order. Structuring it — what's in it, what stage each deal is at, what's real, what needs a decision — is the Capital Sphere's first concrete build-out. And it feeds everything else: land and buildings for ATX, the Holy Water conversation, and the acquisitions Labs surfaces.

All Spheres × ATX

Cross-Sphere collaborations that can start with minimal resources — paper, conversation, and an hour together. Starting prompts, to be ideated on together:

The Frontier Campus living labs

The Frontier Campus living labs — McKinney and Redding — sit within Firma Frontier, the Sphere that establishes systems in living places, and they need their own focused conversations, not a line item inside someone else's report. Those teams aren't on the ground yet — engaging them is part of the work: a dedicated conversation track, plus a standing voice at the all-hands, so what the living labs are learning flows into every Sphere's build-out. Those voices need to rise too.

The Spheres are distinct. The work is shared. The table is one.Cross-Sphere rule

03 · The rhythm

One weekly all-hands. Every Sphere reports.

The whole structure runs on a single, dependable rhythm — one meeting where everyone hears everything, and one Order Steward who carries it between meetings.

Greg Lovett — decisions carried down · actions tracked to next week

Between meetings, Greg Lovett is the connective tissue. As Order Steward he brings clarity across the whole Order — carrying communication down to everyone, keeping commitments visible, and keeping the whole moving forward — so no Sphere waits on another in silence, and nothing stalls between Mondays. One of his main functions right now: disseminating updates from Curtis (vision) and Brandon (funding) down to everyone, so the whole structure hears the same thing at the same time.

Two focused tracks run alongside the all-hands. Greg Lovett and Curtis Smith hold meetings with the team stewards, Sphere by Sphere. And the Frontier Campus living labs get their own focused conversations — engaged directly, not folded into another agenda.

Everyone hears everything, once a week, in one room. The rhythm rule

Domain stewards own their build-out and speak for it at the all-hands. They collaborate directly with the other Domains — Swarms make cross-Domain work normal, not routed through the middle.

05 · Rollout

The rollout plan.

Four steps. Greg drives the first two within the first two weeks.

STEP_01

Confirm the stewards

Greg reaches out to each suggested steward personally — explains the interim season, the ask (volunteer time until offers go out), and confirms who's in. Anyone who can't commit is thanked and the seat stays open for a riser.

Greg ✴ Week 1
STEP_02

First all-hands

Set the weekly slot and hold the first meeting. Agenda: this structure, introductions across Spheres, each Sphere names its first three build-out priorities, and the reporting format is agreed. The attestation priority goes on the first agenda: Labs reports options for attesting the constitution and vision on-chain.

Greg ✴ Week 2
STEP_03

Build-out and cadence

Spheres work their build-outs and collaborate through Pods. Weekly reports at the all-hands; Greg carries decisions and communication down between meetings and keeps commitments moving. Curtis feeds vision; Brandon reports funding progress. Greg and Curtis hold steward meetings Sphere by Sphere, and the living-labs conversations run on their own track.

All ✴ Ongoing
STEP_04

Transition to offers

As formal job offers go out, the interim structure hands off cleanly: the leaders who rose are the natural candidates, the working relationships already exist, and the project never stops moving through the transition.

06 · What this produces

More than a project plan.

The ATX Settlemint is the proving ground. Capital stewards, Labs builds, Theosis forms — together, on one project, at the same table, every week. The structure is light on purpose: one rhythm, one Order Steward, six leads, and room for leaders to rise.
One project ✴ Five Spheres ✴ One table ✴ Every week

Step in. Build your Sphere. Meet at the table.

Until offers go out, the door is open for leaders who want to contribute their time. What gets built in this season — the work and the relationships — is the foundation the Firma Order inherits.
