One governed order.
Three operating divisions.

Firma is organized under one governing foundation with three distinct operating divisions. The Foundation does not operate the divisions — it establishes the order within which the divisions operate.

Governance Covenant Alignment Stewardship

The shape of the order.

The divisions have distinct mandates, leadership, budgets, teams, entities, and goals, but remain aligned to one shared purpose. The Foundation governs the order. The divisions operate the work.

DIVISION A

Firma Capital

Operating Division

Stewards financial resources, real assets, investment vehicles, treasury systems, and aligned capital toward the long-term purpose.

DIVISION B

Firma Labs

Operating Division

Builds the technical, physical, digital, energy, economic, and coordination infrastructure required by the ecosystem.

DIVISION C

Firma Theosis

Operating Division

Forms people, cultivates holy community, preserves the spiritual foundation, and equips people for worship, service, and mission.

Firma is one governed order expressed through three operating divisions. Firma Capital stewards resources and assets. Firma Labs builds technology and infrastructure. Firma Theosis forms people, communities, and mission. Firma Foundation protects the covenant, governs the order, and preserves alignment across the whole.

Firma Foundation.

Governing Foundation

Governance, Covenant, Alignment & Stewardship

Mandate

Firma Foundation protects the purpose, covenant, constitutional order, strategic alignment, and long-term integrity of the Firma ecosystem. It does not function as the operating headquarters for every company, fund, ministry, or program. Its role is governance rather than centralized management.

Primary responsibilities — the Foundation may govern

What the Foundation does not do

Governance bodies

The governing institutions are not operating divisions — they govern the ecosystem rather than operate businesses, so they sit under Governance, not beside Capital, Labs, and Theosis.

DNA Councils · EDEN Councils. The Foundation's polity. The DNA Councils (Divine Nation Alliance) hold the spiritual and constitutional authority of the ecosystem — vision, counsel, discernment, and prayer, deliberately separated from operational control. The EDEN Councils (Economic Development Enterprise Nationale) are the working operational tables where ministers and leadership coordinate, with the Ministries under them.

DNA Protocol. Agentic orchestration that keeps the ecosystem from constitutional drift. The DNA Councils ratify the pattern; the protocol propagates it down through the agents, monitors traces and pulses across the network, and carries the heartbeat back up to the councils. Downstream, DNA Protocol is tightly woven into THEOS — the agentic operating system consumes it; the Foundation governs it.

Protocol Governance. Constitutional governance of shared protocols: standards, upgrades, interoperability, and Firmamint protocol stewardship. The divisions build and operate the protocols; Protocol Governance defines what they must honor.

Covenant Alignment Framework · Firma Labs. Covenant wrapper, phronema lens, and moral framework for every AI, agent, and autonomous system across the Firma ecosystem.

More on Firmagentics

Firmagentics establishes how artificial intelligence perceives, reasons, decides, and acts. It provides the theological orientation, constitutional constraints, moral framework, behavioral boundaries, and covenant alignment that underpin every agentic system built by Firma.

Firmagentics is not an orchestration engine, a marketplace, or a feature of THEOS. It is the foundational alignment layer for anything containing AI, agents, agentic workflows, or autonomous decision-making.

Example: THEOS

Agentic Operating System · Firma Labs. Coordinates intelligence, agents, workflows, memory, permissions, communication, and execution across the Firma ecosystem.

THEOS is the operating system for agentic execution. It is tightly woven to DNA Protocol for constitutional alignment and underpinned by Firmagentics for covenantal and moral alignment. THEOS consumes DNA Protocol; ownership and governance of the protocol remain with the Foundation.

Theo — Agentic Chief of Staff. The primary human-facing intelligence, operating through THEOS.

Example: NS Simulator

Land Tokenization and Settlemint Builder · Firma Labs. Connects land, Firma Terra, Liquid Terra, builders, infrastructure, and capital to plan and launch Settlemints.

More on NS Simulator

NS Simulator is a land-development and Settlemint planning platform. It coordinates:

  • landowners
  • Liquid Terra tokenization
  • Firma Terra capital
  • builders
  • Haven deployment
  • infrastructure
  • capital planning
  • phased development
  • Settlemint design

It is a cross-divisional platform but remains a Firma Labs product. It is not part of THEOS.

Example: Settlemint Stack

Integrated Protocol Stack · Firma Labs. Combines the modular protocols required for a functioning settlement — one of Firma's biggest differentiators — alongside identity systems, exchange systems, task coordination, energy, compute, housing, communications, and land and resource management.

├── Atonemint — protocol of reconciliation
└── Testamint — sacred protocol layer · governed within Theosis · engineered by Labs
Atonemint — expanded definition

Atonemint is the protocol of reconciliation. Inspired by Christ, who reconciles all things to Himself, it extends the principle of reconciliation into economic, computational, and institutional systems.

It is the accounting and reconciliation layer of the Settlemint Stack. It records what each participant contributes, what each receives, what obligations exist between them, and whether those obligations have been fulfilled. As people, organizations, agents, and Settlemints exchange value, Atonemint continuously reconciles accounts, partnerships, ownership, computation, and commitments until every ledger reaches a coherent and trusted state.

Reconciliation is not merely symbolic — it is computational. Every contribution, transfer, execution, and obligation is capable of being verified, reconciled, and settled.

The protocol embeds the constitutional economics of the ecosystem. Anti-hoarding, usury-free exchange, non-extractive incentives, constitutional ownership limits, and restorative settlement are enforced as protocol rules rather than left to policy or goodwill.

By making reconciliation — not extraction — the governing principle of exchange, Atonemint seeks to produce economies where generosity compounds, obligations remain visible, partnerships endure, and prosperity is measured by the restoration of right relationship rather than the accumulation of isolated wealth.

Every meaningful interaction creates an obligation. Atonemint exists to reconcile those obligations until participants are once again in right relationship. The whole vision in one sentence

Frontier Campuses [Living Labs]

Living Labs · Firma Labs. Frontier Campus names the place and its stage: a real site on the path that has not yet hit the mark for Settlemint. Living Lab names the function that campus performs while it is on that path — the live proving ground where regenerative systems, Haven manufacturing, infrastructure, community rhythm, and governance patterns are tested on real land before they become Settlemint standards. Every Frontier Campus runs a Living Lab; what the labs learn flows back into ATX-001 and every future Settlemint.

The progression — Frontier Campus → Settlemint and beyond

ATX-001 is an emerging Settlemint. McKinney and Redding currently function as Frontier Campuses.

A Frontier Campus may mature into a Settlemint as enduring community, governance, treasury, operations, and jurisdiction develop — the campus hits the mark when what its Living Lab proved becomes how the place actually runs.

Beyond the Settlemint, the architecture of place continues at larger scales — District (the constituent city-polity), the network state (the larger political community), and Constellation (the possible relationship among distinct polities). These are scales and functions, not a product ladder; see The Sovereign Frontier · Architecture of Place.

What FIT does

Firma Impact Team is the global ecosystem, developer-relations, and field-activation team of Firma. FIT represents the Firma ecosystem, equips builders to build on Firmamint and the Settlemint Stack, convenes communities, activates strategic events, and develops the ambassadors, relationships, and local networks through which Firma expands.

FIT owns five related functions:

  • global events and activations — conferences, pop-ups, builder houses, hackathons, meetups
  • developer relations — technical evangelism, workshops, SDK onboarding, builder support
  • ambassador network — regional and city leads, builder ambassadors, community hosts
  • ecosystem development — recruiting builders, sourcing integrations, routing opportunities to the right division
  • brand representation — communicating Firma's mission, architecture, and distinctions

The representation rule. A FIT member says "I'm with the Firma Impact Team — we grow the Firma ecosystem and help builders build on Firmamint and the Settlemint Stack," never "I'm a Firmamint ambassador." Primary representation is Firma; the technical ecosystem evangelized is Firmamint and the Settlemint Stack; platforms (THEOS, NS Simulator, Realm, Elemint, Liquid Terra) and division initiatives follow. Specializations — e.g. Firmamint Developer Advocate — nest under the Firma Ambassador identity rather than replacing it.

Protocol ownership — who owns vs. who builds

Every protocol shows its ownership, so there is never ambiguity about who owns what versus who builds what. Labs is the technical steward of all of them; Protocol Governance (the Foundation) governs all of them.

CIK Advance is donor engagement in reverse. Instead of raising funds from ministries, it gives to them — funding them directly, connecting them to the Firma system and wallet, and setting their ministries up for deployments at no cost.

Where a softer endorsement is needed: Christ Is King — A Ministry of Firma Theosis.

Example: Ancient Future

Theological Initiative · Firma Theosis. Recovers, articulates, and embodies the ancient Christian inheritance in forms capable of shaping the future. Possible outputs: teaching, publishing, liturgical formation, theological research, cultural work, conferences, media, educational materials, and ecclesial partnerships.

Two gatherings live under Ancient Future. The Table is catechism as hospitality — a long-table meal and teaching in the ancient faith. Metamorphosis is the church expression: a Saturday evening service of song with a message, and the Sunday Divine Liturgy (Orthodox). The Table and Saturday nights are the bridge that welcomes people into the Sunday Liturgy.

The Saturday message carries the reconciliation of all things: salvation preached as healing and union rather than penalty — the therapeutic vision of the ancient faith. It meets people inside a familiar evening and gently re-forms the punishment frame from within, never announcing the shift, only preaching the fullness.

Programs may include: spiritual formation, theology, worship, leadership, community life, practical trades, regenerative stewardship, mission preparation, and technology and infrastructure literacy. A distinct public name could be used later, but its entity type should remain clear.

Mission Ventures

Strategic Investments & Mission-Aligned Ventures · Firma Theosis. Mission Ventures holds the strategic investments and ventures that advance the mission in the market. Entities here are not core institutions of the division — they are focused bets with a clear mission purpose, and other ventures will fall under this category as they emerge.

Example: Holy Water

Mission-Aligned Enterprise · Mission Ventures · Firma Theosis. The first Mission Venture: a potential but strong go-to-market strategy, and a channel for giving to holy sites. A product, enterprise, or cultural expression that supports and communicates the mission. Holy Water should be categorized based on its actual function — it could become a consumer product, a hospitality product, a mission enterprise, a funding mechanism, a cultural brand, or a sacramental or educational initiative. It should not be presented as equivalent to Christ Is King unless it carries equivalent institutional responsibility.

Relationship to the Foundation

The Foundation may establish: covenantal and theological guardrails, ecclesial alignment principles, shared ethical standards, leadership accountability, brand and identity standards, inter-division mission alignment, and protections against mission drift.

Firma Theosis independently operates: ministries, formation programs, schools, mission teams, teaching, community life, publishing, and ministry-aligned enterprises.

The Foundation protects the covenant. Firma Theosis embodies and transmits it.

04a · Testamint

Testamint.

Sacred Protocol Layer — governed within Firma Theosis, engineered through Firma Labs.

Testamint is a layer within the Settlemint stack — not merely a ministry program, and not a generic protocol that happens to serve ministry. Its identity is ecclesial: bishops authorize nodes, parishes function as nodes, and its governing constraints come from the Church, not engineering. Theosis is not merely the user of Testamint — Theosis is the institutional custodian of what Testamint means.

Why Theosis governs it

It maps canonical authority. Bishops authorize nodes. Parishes function as nodes. Catechumens and the faithful interact with it. Offerings, commemorations, catechesis, and parish connection are part of its surfaces. Every Testamint node is a parish, and the protocol adds sacred functions to the underlying Settlemint infrastructure.

Why Labs builds it

Testamint requires substantial engineering: cryptographic authorization, keys and succession attestations, node infrastructure, Firmamint settlement, offering routing, ZK receipts, privacy architecture, offline-first operation, persecution-mode infrastructure, Mesh Realm and Edge integration, and data models and user surfaces.

But Labs does not decide: what constitutes canonical authority, what a sacrament is, who may authorize a parish, what data may be recorded, how catechesis should function, or what Testamint must refuse to build. Engineering does not guess at what a sacred thing is.

In the full entity map, Testamint itself appears only once — under Theosis. Labs contains Testamint Engineering, a technical implementation mandate, not a second competing Testamint entity. That prevents ambiguity about ownership.

Put the first Haven on the ground — a deployable physical system proving the settlement stack in the real world. Labs builds it; Capital funds it.

Labs ✴ Capital
ATX_04

Design the training program with Bethel Austin

Begin designing the formation and training program in partnership with Bethel Austin. Theosis leads; the program forms people for every division's work.

Theosis ✴ Partnership

No division can fully accomplish the mission alone. Firma Capital without Labs risks becoming capital without embodiment. Firma Labs without Capital risks becoming invention without durable resources. Firma Labs without Theosis risks building systems without formed people or moral purpose. Firma Theosis without Capital and Labs risks carrying vision without the infrastructure required to sustain and multiply it.

The Foundation maintains alignment without absorbing their operations.

Firma Capital stewards the resources. Firma Labs builds the systems. Firma Theosis forms and sends the people. Firma Foundation protects the purpose and governs the order holding them together.

Avoid vague labels

"Project", "initiative", "ecosystem company", "branch", "thing" — and "platform" when it is not actually a platform, or "fund" when it is not legally or operationally a fund.

07 · Rules for creating new entities

Before creating a new brand.

RULE_01

What is it?

A division, company, fund, product, protocol, program, ministry, school, deployment, framework, or partnership?

RULE_02

Where does it belong?

Which division has the operating mandate — Firma Capital, Firma Labs, or Firma Theosis?

RULE_03

Does it need a distinct brand?

Justified when the entity has a distinct: audience, mandate, leadership, budget, legal structure, product, market, community, or operating model.

Usually not justified merely because a new idea exists, a team needs a temporary name, a feature is being developed, an internal project needs a folder, or a program has not yet earned institutional independence.

RULE_04

What is its parent?

Every entity should have a clear immediate parent.

RULE_05

What governance applies?

The entity must inherit: Firma's purpose, division-level strategy, shared standards, brand rules, financial accountability, covenantal guardrails, data and intellectual property policies, and leadership accountability.

The full entity map.

This architecture gives each team a clear identity without fragmenting Firma into disconnected brands. Each entity retains its distinct mandate, audience, aesthetic, and operating model while remaining visibly part of one governed order.
